When it fits

After a missed release, a retrospective that stayed polite and useless, or a client escalation that left the squad second-guessing every estimate. The workshop is not a celebration day; it is structured repair.

Shape of the two days

Day one maps what broke (intake, estimation, handoff, or review). Day two drafts working agreements, a Definition of Done revision, and a two-sprint experiment the team will test without us present.

Capacity

Maximum ten participants so every voice can be heard. Larger groups need a split format discussed at booking.
